Let’s be honest. Managing an engineering team is a challenging, rewarding gig. Managing a remote engineering team? That adds layers of complexity that most of us didn’t fully appreciate before the world shifted. 

Now we’ve figured out async stand-ups, mastered Slack emojis, and somehow kept complex projects moving forward across time zones. But one area that still feels… awkward… is performance reviews.

If you’re like me, you’ve probably wrestled with how to truly evaluate the performance of engineers you don’t see daily. How do you measure that quiet contributor who delivers solid code but isn’t the most vocal in Zoom calls? How do you assess the impact of someone consistently helping teammates asynchronously, rather than just shipping features? 

Traditional performance review processes, built for cubicle farms and hallway chats, just don’t cut it anymore. They feel arbitrary, unfair, and worst of all, they often fail to capture the real contributions that make a remote technical team successful.

That’s why I’ve spent a lot of time thinking about and refining how we do reviews for my own distributed teams. It became clear that we needed tools specifically designed for the realities of remote work environments. This article is about sharing what I’ve learned- why standard templates are holding you back and how tailoring your performance review template for the unique needs of a remote software development team can make a world of difference. 

We’ll dig into the specific challenges and look at the key components you need in a performance review template that actually works for remote engineering teams.

The Unique Landscape of Performance Reviews for Remote Engineering Teams

The past few years have seen an undeniable acceleration in the evolution of software development teams. What started as a niche practice or necessity for global companies has become mainstream. Distributed and remote-first models are now the norm for many of us, especially in the SaaS world. 

This shift fundamentally changes how we manage and lead our staff. In this new landscape, performance management systems have become a critical piece of infrastructure for maintaining alignment, ensuring accountability, and fostering growth across distances. 

A well-executed performance review process becomes even more vital remotely than it was in the office.

The problem is, traditional performance reviews were designed for a world where you could see people coding at their desks, overhear their conversations with peers, and gauge their energy levels by walking the floor. For remote engineers, who might be collaborating primarily through Slack and contributing code asynchronously, these traditional methods don’t cut it. We need tailored performance review templates that reflect the true reality of remote work.

Identifying the Specific Challenges of Managing Remote Developer Performance

Difficulty Fostering Team Cohesion and Collaboration

One of the most frequently cited pain points for remote engineering managers is fostering genuine team collaboration. Without the shared physical space, spontaneous interactions are rare. This can lead to what’s frequently referred to as the “lone wolf” developer tendencies, or engineers who are highly productive individually but might not naturally engage in pair programming or actively support teammates unless explicitly prompted.

Addressing the “lone wolf” developer tendency

How do you identify and encourage engineers who excel individually but need nudging towards teamwork? Standard reviews rarely have sections asking about “proactive support for colleagues” or “contribution to team-wide knowledge sharing.”

An engineer might merge fewer lines of code, but spend significant time reviewing peers’ code, onboarding a new hire asynchronously, or troubleshooting a complex cross-team issue via detailed documentation. These collaborative and supportive actions are critical for remote team velocity and health, but often invisible to traditional metrics.

In addition, the lack of water cooler chats means important context, quick questions, and relationship-building opportunities are lost. A remote review needs to account for how an engineer contributes to bridging this gap – through active participation in async channels, organizing virtual social events, or simply being highly available and responsive.

Measuring Performance in an Asynchronous Communication Environment

Asynchronous communication is the bedrock of effective remote work, especially across different time zones. But how do you evaluate performance in this context?

An engineer might be active and highly communicative during their local working hours, which might be the middle of the night for half the team. Their contributions are valuable, but how do you capture their impact and collaboration with colleagues who aren’t online concurrently?

Assessing the quality and impact of asynchronous communication

A concise, well-structured Slack message or a clear, detailed comment on a pull request can save hours of confusion and rework. Conversely, vague or infrequent async communication can derail projects. Evaluating how well an engineer communicates asynchronously is key, but hard to quantify in a standard review.

You can’t just glance over someone’s shoulder remotely. Relying solely on task completion metrics can be misleading. You need a way to evaluate the process and quality of work, not just the final output, and track feedback provided in less formal, ongoing ways (like PR comments or async check-ins).

Assessing Technical Skills and Growth Remotely

Evaluating technical depth and guiding technical skills development feels different when you’re not physically next to someone working through a complex problem.

You can see the final solution, but it’s harder to witness the iterative steps, the debugging approach, or the collaborative problem-solving that happens organically in person. Giving specific, actionable feedback on code quality, system design choices, or debugging efficiency requires intentionality. 

How do you ensure this feedback is captured and reviewed as part of a formal process? 

This is where a remote developer performance review needs specific sections dedicated to technical feedback. According to best practices for assessing technical skills remotely, focusing on observable outcomes, contributions to shared knowledge bases, and participation in technical discussions (like architecture reviews or deep-dive sessions) is usually more effective than trying to simulate in-person observation.

That’s why identifying growth areas and setting development goals requires structured conversations. Without the casual check-ins, the review process becomes a crucial time to discuss learning opportunities and career progression.

Connecting Individual Performance to Team Goals and Project Milestones

In a remote setup, it can sometimes feel like engineers are working in silos, making it harder to see how their individual contributions fit into the bigger picture. While project management tools help, understanding the nuance of contribution, like who unblocked whom, who took initiative on an ambiguous task, who went the extra mile can be less apparent remotely.

Ensuring alignment between individual tasks and overall project/team objectives

How do you make sure an engineer’s daily work is directly contributing to the key results or project management milestones the team is aiming for? Reviews need to explicitly link individual effort to collective impact.

It’s not just about completing tasks, but completing the right tasks at the right time to meet deadlines. Assessing this impact in a remote context requires looking at contributions within the flow of the project, not just in isolation.

Conducting Meaningful and Consistent Remote Performance Conversations

And finally, don’t forget that the conversation itself presents challenges.

Staring at a screen is less personal. How do you create a space for open, honest dialogue about performance, both positive and constructive?

Without a standardized approach tailored to the remote context, reviews can easily become inconsistent, leading to perceptions of bias. Not to mention poor internet, distracting environments, or cultural/language nuances that amplify the challenges of remote communication.

These are significant challenges, and they highlight why relying on generic, office-centric performance review methods is a recipe for frustration and missed opportunities to genuinely support and grow your remote engineering team. Having a template helps ensure everyone is evaluated against relevant, shared criteria.

Why Standard Performance Review Templates Don’t Fit Remote Engineers

If you’ve tried to shoehorn your remote engineers into a standard performance review process, you’ve likely hit these roadblocks head-on. Standard templates, often designed for co-located environments, make assumptions that simply aren’t true for distributed teams.

Designed for co-located environments assuming direct observation 

They ask about “office presence,” “face-to-face communication skills,” or “participation in spontaneous team discussions”, metrics that are irrelevant or impossible to measure remotely.

They often focus heavily on individual output metrics that are harder to track or less relevant remotely. Lines of code, number of tickets closed, etc., are often poor indicators of remote performance, which relies heavily on collaboration, communication, and enabling others. They don’t capture the value of, say, creating excellent documentation that saves the whole team time.

They lack specific sections for evaluating collaboration, communication, or async work nuances. This is perhaps the biggest failing. 

Performance reviews rarely have prompts like “Describe your contributions to cross-functional team initiatives,” “Provide examples of how your asynchronous communication clarified technical details,” or “How did you proactively offer support or share knowledge with teammates?”. 

These are non-negotiables for a successful remote work environment, but may not adequately capture contributions to team culture or process improvement in a remote setting. 

Building team culture remotely requires intentional effort. Contributing to tooling improvements, refining async workflows, or helping onboard new team members effectively are crucial contributions that generic templates overlook.

A good performance review template for remote development teams should ideally encourage reflection on how tools like Slack, Jira, GitHub, Notion, etc., were used effectively for communication, project management, and collaboration, or identify areas for improvement. 

Standard templates are usually disconnected from this reality.

Trying to use a standard template for a remote engineering team is like trying to navigate with a paper map in the age of GPS – it’s based on outdated assumptions about the terrain and lacks the features you actually need.

Key Components of an Effective Remote Engineering Performance Review Template

So, what should a performance review template for remote engineering teams look like? 

It needs to be intentional, structured to capture remote-specific realities, and focused on what truly drives success in a distributed technical environment.

1. Define Performance Areas Relevant to Remote Tech Teams

The first step is redefining what constitutes “performance” for your remote engineers.

Shift from purely individual output to include team contribution and collaboration. Your engineering team review template must explicitly value and measure contributions that support the collective. This means looking beyond just “Did they complete their tasks?” to “How did they enable the team?”.

Effective async communication is a core technical skill in a remote world. It needs to be a key evaluation area.

Your review should focus on problem-solving approach and impact, not just code quantity. How did they tackle complex problems? Did their solution have a positive impact on the project or other team members? This is more telling than lines of code written.

2. Structure Performance Review Sections to Capture Remote-Specific Data

A well-structured template will have dedicated sections that prompt reflection and feedback on these remote-specific areas. Here’s a breakdown of key sections:

Collaboration and Team Contribution

This section is critical for combating the “lone wolf” tendency and fostering a connected team.

Specific questions on cross-functional teamwork: How did the engineer interact and collaborate with product, design, or other engineering teams?

Evaluating participation in code reviews and knowledge sharing: Did they actively participate in code reviews, providing constructive feedback? Did they contribute to documentation, internal presentations, or knowledge-sharing sessions?

Assessing support for teammates and contribution to team cohesion: Did they proactively offer help? Did they contribute positively to team morale or problem-solving discussions?

Examples of successful collaborative efforts: Prompting the engineer and manager to provide specific examples (e.g., “Describe a time you successfully paired remotely on a complex bug,” “How did you help onboard a new team member asynchronously?”) helps make this concrete.

Communication and Documentation

Given the reliance on written and asynchronous communication, this is a vital area.

Evaluating clarity and timeliness of written communication (async): Questions about the quality of Slack messages, emails, or project updates. Are they clear, concise, and timely?

Assessing quality of documentation (code, project notes, etc.): Is the code well-documented? Are technical decisions recorded clearly? Is project documentation up-to-date and helpful?

Proactivity in seeking/providing updates: Does the engineer proactively provide status updates, ask clarifying questions, or summarize decisions?

Technical Proficiency and Code Quality

While remote, technical skills are still a fundamental area for assessment.

Think about how you can link technical skill assessments to project outcomes. Instead of just asking “Are they proficient in X language?”, ask “How did their proficiency in X language contribute to the successful delivery of Y feature?”

Evaluate code quality, maintainability, and adherence to standards. Discuss specific examples from code reviews or project work.

Highlight technical challenges they’ve overcome. Prompt reflection on difficult technical problems tackled and the approach taken.

And finally, cite best practices for assessing technical skills remotely. As an engineering manager, I rely on reviewing Pull Requests thoroughly, examining architectural proposals, discussing technical trade-offs in async channels or focused sync sessions, and evaluating their ability to debug complex systems remotely. These observable outputs provide concrete evidence of technical skills proficiency.

Project Contribution and Ownership

How does the engineer contribute to moving the needle on key initiatives?

Evaluate ownership of tasks and features from start to finish. Did they take initiative? Did they follow through, even when facing obstacles? Assess their ability to meet deadlines and deliver quality work within project scope. How did they manage their time and dependencies remotely?

Measuring impact on key project milestones, ask how their specific contributions directly helped the team hit critical delivery targets?

Growth and Development

Supporting continuous learning is key for remote engineers who might miss out on spontaneous learning opportunities.

Review progress on personal development goals. Discuss goals set in previous reviews or 1:1s.

Identify areas for future growth and skill acquisition. What technical skills or soft skills (like async communication or remote leadership) should they focus on next?

Co-develop plans for continuous learning. How will they pursue these goals? (e.g., online courses, side projects, contributing to open source, mentorship). 

3. Integrate Feedback from Multiple Sources

A robust remote review pulls information from various angles to get a complete picture.

Tailor self-assessment questions to remote work. Prompt reflection on their own contributions to remote collaboration, communication, and async workflows.

Incorporate peer feedback about collaboration and communication. Peers working closely with the engineer (perhaps in different time zones) can offer invaluable insights into their team collaboration and communication effectiveness. Questions should be specific, e.g., “How does [Engineer’s Name]’s communication style impact your ability to collaborate effectively asynchronously?”

Include manager assessments that incorporate observed contributions (or lack thereof) in remote context based on project tracking, communication logs, code reviews, and 1:1s.

And finally, consider feedback from stakeholders interacting with the engineer’s work. Product managers, designers, or even key users can provide feedback on the impact and quality of the engineer’s deliverables.

Example Template Structure

A well-designed template brings these components together logically. Imagine a template flowing something like this:

It starts with basic info and the review period. Then moves into a Self-Assessment, where the engineer reflects on their contributions across the defined areas, providing specific examples related to remote scenarios:

  • Collaboration
  • Communication
  • Technical Work, and 
  • Project Impact

Next would be the Peer Feedback section, summarizing anonymized input focusing on collaborative aspects and communication effectiveness.  Ex. “How does [Engineer’s Name] contribute to team cohesion?”, “Provide an example of helpful technical feedback you received from [Engineer’s Name] through code review or async discussion.”.

Then comes the Manager Assessment section, where you evaluate performance against goals set in the previous period and provide your own feedback across the same core areas, substantiated with observations from project management tools, code repos, and communication logs. 

This section might include questions like, “Describe how [Engineer’s Name]’s remote developer performance review demonstrates their impact on key project milestones.” or “Provide feedback on [Engineer’s Name]’s technical performance feedback remote received during this period.”

Finally, a section on Growth and Development, outlining achievements, identifying areas for improvement, and setting goals for the next period, specifically considering skills needed for effective remote work. 

This structure ensures a comprehensive look, incorporating the nuances of the remote environment.

Implementing Your Tailored Template: Practical Tips for Engineering Managers

Creating the template is half the battle; using it effectively is the other. As an experienced engineering manager, here are some practical tips I’ve found helpful:

Communicating the purpose and structure of the new template to the team

Don’t just spring it on them. Explain why you’ve tailored the review the way you have, highlighting how it better reflects their remote contributions and supports their growth. Emphasize the focus on collaboration and async work.

Gather relevant data throughout the review period. Don’t wait until review time. Use your project management tools (like Jira comments, GitHub PRs, Slack threads, etc.) to track contributions to collaboration, communication clarity, and technical problem-solving as they happen. Note specific examples. This continuous process makes review writing much easier and more accurate.

Prepare for meaningful remote conversations, scheduled with enough time. Find a quiet space. Test your audio/video setup. Review the template responses and your notes thoroughly beforehand, formulating specific points you want to discuss.

Conduct the performance review meeting effectively via video or call. Be sure you make eye contact (with the camera). Listen actively. Use screen sharing to reference specific points in the template or examples if helpful. Ensure it feels like a two-way conversation, not just a performance readout. Be empathetic to potential remote distractions or connectivity issues.

Set clear, measurable goals for the next review period that align with team/project objectives. Use the review as a springboard. Goals should be SMART and directly tie the engineer’s development plan back to the team’s priorities and the overall project management goals. For remote teams, consider setting goals specifically around improving async communication, contributing more to documentation, or leading a remote knowledge-sharing session.

This kind of focus, embedded in the review template, makes a real difference.

The shift to remote work for engineering teams is permanent

Our management processes must evolve with it. Sticking to outdated performance review templates designed for co-located environments simply doesn’t serve our teams or our goals. 

These templates often fail to capture the vital contributions in team collaboration, asynchronous communication, and proactive problem-solving that are the hallmarks of successful remote engineering. They can perpetuate the “lone wolf” problem by not valuing interdependent work and make it harder to give truly meaningful technical performance feedback remote.

Effective performance reviews for remote engineering teams require templates tailored to the unique dynamics of distributed work. Templates that explicitly measure and value collaboration, technical contribution within a remote context, and proficiency in asynchronous communication are not just helpful – they are essential.
